Security Improvement In-house Development
Embedding routine e-commerce vulnerability checks into the development and release process
We replaced a model based solely on annual external assessments with continuous security checks throughout development.
| Client | Company J, a specialty retail chain |
| Scale | 240 stores |
| Industry | Retail & Distribution |
| Project period | July 2025-February 2026 (8 months) |
| Business Challenge | Security Improvement / In-house Development |
Challenges
- With only an annual assessment, issues were often identified months after the affected system had entered production.
- The development team lacked consistent security-review criteria, leading to different judgments between reviewers.
- Each assessment produced more findings than the team could resolve.
Our Approach
- We incorporated automated checks into release procedures to detect known vulnerability patterns before deployment.
- Findings were classified into three severity levels, with explicit criteria for blocking a release.
- Developers attended four training sessions based on actual assessment findings.
- The annual external assessment was retained, with its role reframed as a periodic independent review.
Results
Detection before production
0% → 78%
Findings in external assessments
64% fewer year over year
Pre-release checks
Run automatically for every release
"Defining when and by whom decisions were made mattered more than simply reducing the number of findings." - E-commerce Division
